Delegance Brokerage Secures $3.1M to Disrupt Commercial Insurance with AI-Native Model
By Lauren Towner · 22 October 2026

AI-native commercial insurance brokerage Delegance has secured $3.1 million in pre-seed funding to challenge the traditional commission-based distribution model. By replacing standard 15-25% commissions with a flat 5% fee, the firm aims to reduce total insurance costs for businesses while automating policy servicing through proprietary AI agents and direct carrier integrations.
What was announced
Delegance Brokerage announced the closing of a $3.1 million pre-seed funding round led by Grit Capital Partners. The investment round also saw participation from Core VC, Gilgamesh Ventures, and Outside VC. The capital is earmarked for expanding the company’s team of licensed insurance brokers and engineers, alongside strengthening its partnership network with banks, private equity firms, and software platforms.
The brokerage has already established significant operational foundations, holding licenses in 51 jurisdictions and securing direct appointments with 25 insurance carriers, including major industry incumbents such as Chubb, Travelers, and The Hartford. To date, the company has secured more than $26 million in premium commitments for the 2026 calendar year. Its platform supports over 4,000 business classifications and 36 types of coverage, ranging from general liability and workers' compensation to specialized lines like cyber, professional liability, and directors and officers (D&O) insurance.
Technologically, Delegance utilizes an AI agent named Orin to handle coverage inquiries via portal, email, phone, and chat. The system automates 64 types of endorsements and policy changes, allowing businesses to obtain certificates of insurance instantly. While many classifications qualify for instant quotes, the firm directs specialty and excess risks to wholesale partners, with licensed brokers remaining responsible for complex placements and claims decisions. This automation allows Delegance to offer a disclosed 5% fee, which the company claims reduces total insurance costs by 10% to 20% on typical placements.
The companies involved
Delegance Brokerage is an AI-native commercial insurance firm founded by Alexander Ledbetter, who developed the business model following his tenure at commercial carrier AXA XL in 2023. The company targets a broad range of sectors, including construction, commercial real estate, healthcare, and ecommerce. It also provides master insurance programs for private equity firms to consolidate management across portfolios, such as a recent program for a $100 million commercial real estate portfolio.
The lead investor, Grit Capital Partners, is a venture capital firm focused on early-stage technology investments. Gilgamesh Ventures and Core VC are also active participants in the fintech and insurtech space, often backing founders who leverage automation to disrupt legacy financial services. Outside VC joined the round as part of a cohort of investors looking to capitalize on the shift toward AI-driven brokerage operations. These investors typically focus on companies that can demonstrate clear efficiency gains over traditional, human-intensive service models in the mid-market commercial insurance segment.
What FF News has reported before
FF News has previously covered several significant funding rounds and product launches involving the investors backing Delegance. In the AI and data space, we reported on how Prism Data Secures $20M Series A to Scale AI-Powered Cash Flow Underwriting, a round that included participation from Gilgamesh Ventures. Gilgamesh was also involved when Root Launches Programmable Treasury Platform to Modernize Instant Global Payments, highlighting their focus on infrastructure modernization.
Additionally, Grit Capital Partners was a key player when Valence Debuts AI-Native Wealth Management Firm to Redefine High-Net-Worth Client Experience. This prior coverage underscores a broader trend among these venture firms toward backing "AI-native" entities that seek to replace traditional fee or commission structures with more transparent, technology-led pricing models across the financial services landscape.
What this means from an insurtech perspective
This announcement represents a direct assault on the traditional brokerage commission structure, which has long been a point of friction for mid-market carriers and policyholders. By moving to a flat 5% fee, Delegance is putting significant pressure on incumbent brokers whose margins depend on the 15-25% commission range. For carriers like Chubb and Travelers, this model offers a more efficient, data-clean distribution channel that could potentially lower acquisition costs and improve loss ratios through better data capture at the point of quote.
However, the reliance on AI for coverage questions and endorsements raises critical questions about professional indemnity and the "human in the loop" requirement for complex risks. While the 5% fee is attractive, the industry will be watching to see if an AI-native model can maintain the high-touch advocacy required during complex claims or if it will primarily succeed in the high-volume, low-complexity segments of the commercial market.
